Amazon Marketplace Strategy: The 7 Decisions Before You Spend Budget

Written by Alexander Schnelle, Co-founder, PPC and strategyPublished October 7, 2026

Key Takeaways

  • Definition: An Amazon marketplace strategy defines the role Amazon plays in your distribution and the model, assortment, budget and KPIs your brand uses to grow there.
  • The order: Role, selling model, assortment and prices first, then content and advertising.
  • The typical mistake: Revenue as the only KPI. Steer by contribution margin per article and a TACoS derived from it.
  • The rhythm: KPIs monthly, strategy once per quarter, out of turn when fees or rules change.

An Amazon marketplace strategy is the written plan in which a brand defines the role Amazon plays in its distribution and how it grows there: with which selling model, assortment, price corridor, advertising budget and KPIs. It answers the questions that need an answer before the first campaign, and it is the benchmark every measure, budget and agency is judged against later.

Three numbers show why this matters. 56.7 percent of online revenue in Germany ran through online marketplaces in 2025 (source: HDE Online Monitor 2026, German Retail Federation, 3 June 2026). On Amazon, third-party sellers accounted for 61 percent of all units sold worldwide in the second quarter of 2026 (source: Amazon earnings call, 30 July 2026). And according to the same HDE study, 35 percent of people in Germany already use AI to research products before buying.

Why Amazon gets expensive without a strategy

Without a strategy the ad budget decides what happens in the account, not the brand. The typical results:

  • Price erosion: deals and coupons become permanent.
  • Channel conflict: resellers offer the same articles cheaper and the brand competes for its own Buy Box.
  • Ad dependency: revenue only grows while the budget grows.
  • Costs without overview: referral fees on Amazon.de alone are mostly between 8 and 15 percent, plus shipping, storage and ads (source: Amazon, sell.amazon.de).

The 7 decisions at a glance

DecisionKey questionHow you measure it
1. Channel roleWhat is Amazon for in your distribution?Share of total revenue, contribution margin
2. Selling modelSeller, vendor or both?Price control, margin after all terms
3. Assortment and pricesWhich articles, in which price corridor?Contribution margin per article, Buy Box share
4. Brand protection and contentIs the brand protected and the listing complete?Brand Registry, conversion rate
5. VisibilityHow much advertising, how much organic ranking?TACoS, organic revenue share
6. Logistics and marketsFBA or FBM, which countries and when?In stock rate, cost per unit
7. ManagementWho decides what, in which rhythm?A few fixed KPIs, review dates

Decisions 1 to 3: the frame

Amazon can be a revenue channel, a profit channel or a visibility channel for a brand that sells mainly elsewhere, and each role needs different targets. The selling model decides who sets the retail price: as a seller you keep price, stock and content in your hands, as a vendor Amazon buys your goods and sets the price. Many manufacturers run both, see our hybrid strategy and the vendor vs. seller comparison. Vendors need different skills, from annual negotiations to chargebacks, as our article on the Amazon vendor agency explains.

Assortment and price corridor come before the first campaign, because advertising does not rescue a weak assortment. Calculate the contribution margin per article, give every article a role, set a price floor for deals and coupons, and bundle variations in clean parent child listings. Our guide to Amazon profitability shows how.

Decisions 4 to 6: the foundation and the reach

Brand Registry accepts a registered or a pending trademark from an office in a country with an Amazon store (source: Amazon, sell.amazon.de/brand-registry), see our Brand Registry guide. Since 27 July 2026, titles in all categories except media are limited to 75 characters including spaces, with a new searchable Item Highlights field of up to 125 characters (source: PPC Land, 13 June 2026). The full standard is in our listing optimisation guide.

Advertising builds organic ranking, it does not replace it. Budget follows the article role, the target is TACoS rather than ACoS, derived from contribution margin instead of an industry average, and brand defence comes before conquesting. More in our article on ACoS and TACoS.

Logistics and new countries follow availability and cost per unit, not reach. According to Amazon's SME Report 2025, around 47,000 small and medium sized businesses from Germany sold on Amazon in 2024, more than 80 percent of them internationally. See our guides to FBA vs. FBM, EU expansion and the multi marketplace strategy.

Decision 7: management with a few honest KPIs

Steer with a few KPIs calculated the same way every month: contribution margin after advertising, net TACoS, organic revenue share, Buy Box share and in stock rate, and the conversion rate of your key articles. Review the KPIs monthly and the strategy once per quarter, and define who may change prices, budgets and the assortment.

Writing it down in four weeks

  1. Week 1, audit: revenue, contribution margin and ad costs per article for the last twelve months.
  2. Week 2, frame: channel role, selling model, article roles and price corridors.
  3. Week 3, targets: contribution margin, TACoS and organic share per article group.
  4. Week 4, roadmap: measures for the next two quarters with owners and a first review date.

When an agency helps

An agency helps when data, benchmarks from many accounts or capacity for execution are missing, but it does not replace the decisions only the brand can make. A good partner asks about your margin first, hands you a written strategy and works with fixed fees instead of a share of ad spend. That is how we work: fixed fees, no percentage of ad spend, active on Amazon in Germany, the UK, France, Italy, Spain, the Netherlands and Belgium. Frequently Asked Questions

What is an Amazon marketplace strategy?

An Amazon marketplace strategy is the written plan in which a brand defines the role Amazon plays in its distribution and how it grows there: with which selling model, assortment, prices, advertising budget and KPIs. It is created before the first campaign and reviewed at least once per quarter.

What belongs in an Amazon strategy?

Seven decisions: the role of Amazon in your distribution, the selling model (seller, vendor or both), assortment and price architecture, brand protection and content, the balance between advertising and organic ranking, logistics and further marketplaces, and management through a few KPIs such as contribution margin and TACoS.

Seller or vendor: which is the better Amazon strategy?

It depends on how much control you need. As a seller you set price, stock and content yourself and carry the operational responsibility. As a vendor, Amazon buys your goods and sets the retail price, and Vendor Central is invitation only. Many brands run a hybrid model with a clear split of articles.

How often should I review my Amazon strategy?

Review the KPIs monthly and the strategy itself once per quarter. Review it out of turn when conditions change: new fees, a strong new competitor, supply problems or new Amazon rules such as the 75 character title limit that has applied since 27 July 2026.

Do I need an agency for an Amazon strategy?

Not necessarily. The brand has to own the strategy because it affects prices, assortment and sales channels. An agency helps when data, experience from many accounts or capacity for execution are missing. A serious agency asks about your margin first and works with fixed fees instead of a share of ad spend.
